What we learned switching from paper to digital inspections

For years we used paper forms. This is the story of why we stopped — and what we learned along the way.
Paper worked — until it didn’t
In the early days, paper was enough. One location, a few dozen assets, a small team. Forms were filled out, filed in a binder, and the binder was opened when needed.
The problems began when three things grew simultaneously: the number of assets, the number of locations, and the number of inspectors.
Suddenly there were binders at every location. Different inspectors filled out forms in different ways. And when someone asked “when was this asset last inspected” — the answer required a phone call, flipping through a binder, and sometimes guesswork.
First problem: scattered information
Inspection data lived in eight places: paper forms, Excel files, emails, photos on phones, and memory.
When a safety auditor visited, we had to compile information from multiple sources. It took time — and gave the impression that things were not under control. Even though the inspections had been done.
Lesson: performing inspections is not enough if you can’t find them.
Second problem: missed deadlines
Inspection schedules were tracked with calendar entries and memory. Normally it worked. But during peak season, when staff changed and everything was busy — inspections were missed.
Not deliberately. Nobody decided to skip an inspection. It simply got lost in the rush.
Lesson: a system that relies on memory fails at the busiest moment.
Third problem: no big picture
Paper forms do not produce an overview. We did not know how many inspections were completed last month. We did not know which assets were repeatedly failing. We did not know which location had the most overdue inspections.
All of this data existed — scattered across hundreds of forms. But nobody compiled it, because it would have taken days.
Lesson: data that cannot be analysed does not drive decisions.
The switch to digital
The transition was not a major project. The biggest effort was creating inspection templates — but in practice they were the same as the paper forms, in digital format.
Three things were positively surprising:
1. Offline support was essential. Many inspections happen in places without internet — basements, rooftops, in the field. Without offline support, inspectors would have reverted to paper in those situations. Offline capability removed that barrier entirely.
2. QR codes changed daily work more than we expected. A sticker on the asset, a scan, inspection history open. No searching, no “which one is this.” A small change with a large impact on day-to-day workflow.
3. Corrective action tracking had been entirely missing. On paper, we identified problems, but follow-up on corrective actions was sporadic. In a digital system, a finding automatically creates a corrective action that is assigned and acknowledged. The chain is unbroken.
What we would do differently
We would start earlier. We postponed the switch for years because “paper works.” It did work — but the cost was invisible: time spent searching for and compiling information.
We would involve the team from the start. Inspectors needed to understand why the change was being made — not just how to use the new system. Once they saw how much easier finding information became, resistance disappeared.
We would measure the baseline. We did not know exactly how much time was spent searching for inspection data before the switch. Comparing afterwards is difficult without a starting point.
The result
All seven of our locations now use digital inspection management. Inspections are done on mobile — including offline. QR codes are on every asset. Schedules and reminders work automatically.
The biggest change was not in the technology. It was that inspection data is now usable — not just stored.
